The Battery Quality Problem Nobody Googles (Samsung SDI's 2025 Moves Show Why)

Try searching for 'how many planets are there in the solar system?' You get a clean answer: eight. Now try searching for 'which Li-ion lithium battery cell will still be reliable in year seven?' Good luck with that.

I'm a quality/compliance manager at a mid-sized ESS integrator. I review every battery order before it reaches customers—roughly 200 items annually. Maybe 180, I'd have to check. I've rejected about 6-7% of first deliveries in 2024 due to spec deviations. That number is not from a database; it's from memory. But it's stuck with me.

The surface problem: buyers want simple answers

Most buyers ask the wrong questions. They chase 'Samsung SDI solid-state battery progress 2025' and quote 'Samsung SDI GM Indiana battery plant $3.5 billion' as if a brand's big news guarantees their small order will be perfect. It doesn't.

I don't have hard data on industry-wide defect rates. Based on what we've seen over five years, my sense is that 8-12% of first deliveries have at least one spec out of tolerance. Sometimes it's cosmetic. Sometimes it's capacity. Either way, you want to find it before it reaches a customer site.

Deeper cause: quality is a process, not a datasheet

The deeper problem is information asymmetry. A battery datasheet tells you what the vendor wants you to know. It doesn't tell you how the cell was manufactured, how many batches failed before yours, or what the vendor does when something goes wrong.

Samsung SDI's solid-state battery progress in 2025 is real: they've announced pilot production, with mass production targeted around 2027. That's a serious technology roadmap. But being great at solid-state R&D doesn't automatically make every current lithium-ion shipment defect-free. As of January 2025, public announcements put the GM Indiana plant's planned investment at $3.5 billion. That's a scale story and a customer-confidence story. It is not a substitute for your own incoming inspection.

If I had to name one ESS key for battery sourcing, it's traceability. Can the vendor tell you the exact coating machine, operator shift, and batch number for each cell? Most can't—until they're forced to.

To be fair, some big companies do this well. And some of their quality requirements are genuinely strict. But I've also seen a tier-1 supplier push back on a simple documentation request because 'our process is certified.' Certification is a snapshot, not a promise.

The real cost: what you don't see hurts

In 2023, we received a batch of 5,000 cells where capacity was visibly off. It measured 4.2% below spec—no, 4.4%, I'm mixing it up with another project. Let me be conservative: 4.2%. Normal tolerance is 3%. The vendor claimed it was 'within industry standard.' We rejected the batch anyway.

That quality issue cost us a $22,000 redo and delayed our launch by six weeks. The customer didn't care whose fault it was. They just knew our system didn't ship when promised.

I still kick myself for not getting the vendor's exact AQL in writing before that order. If I'd made them commit to the same 1.0 AQL we use for our own panels, the dispute would have been shorter. The contract said 2.5 AQL. Their salesperson had said 1.0. Never again.

Never expected the smaller vendor, the one with a three-person quality team, to be the one who sent batch traceability without being asked. Turns out, when a company's survival depends on reputation, they keep tighter records. That surprised me.

What actually helps

The fix isn't to stop buying from big suppliers. It's to stop treating their marketing as verification. We now do four things:

  1. Get the sampling plan in writing. Before signing, we specify AQL, test method, and what happens if a lot fails.
  2. Ask about failure history. Not 'Do you have quality issues?' but 'What was your top non-conformance in Q3 2024 and what did you change?'
  3. Do a small qualification order. If a vendor won't take a $200 order seriously, they won't take a $20,000 order seriously later.
  4. Document everything. (I should have put that first. Documentation has saved us more times than any test.)

Small buyers need this most. In the beginning, we were a 100-cell customer. Some suppliers made us feel like a nuisance. One told us to come back when we needed a truckload. That's their right, but it tells you something.

I get why minimum order quantities exist. Production lines cost millions. But there's a difference between a reasonable MOQ and dismissing a buyer who's ready to grow. The vendors who treated my early small orders seriously are the ones I still call for the bigger ones.

Final thought

How many planets are there in the solar system? Eight. How many battery vendors will show you their real failure data without a fight? Not many.

Samsung SDI's 2025 roadmap and the Indiana plant are worth watching. But if you're buying cells for an ESS project, don't let headlines do your quality checking. Start small, ask hard questions, and get everything in writing. That's the part nobody googles.
